I’m not really sure what you mean by a collapsing ecosystem but i’m assuming that it’s not used as expected so engagement rates drops.
I’d focus on implementing modern product and service dev methodologies that allow to quickly identify the roots of the problems, how each product/service is connected or used within the ecosystem and where are the major pain-points which are not delivering the expected value to the user.
Implementing User research methodologies and user centered design for the products/services and getting to know the real issues, what are the basic expectations of the users.
By doing this you will see exactly what part of the digital transformation of the tech or services has to be tackled to prevent the collapse and set a process that will not allow this to happen in the future.
Disclaimer: I’m biased towards good UX Design and user centered processes as i’ve seen this save a lot of companies ( microsoft after killing MSN, Skype, Lync etc) and kill companies ( Nokia with their closed symbian system)
The big question when we talk about digital trasnformation is “How to increase the value added ratio?”. It is no accident that it is a repeated question, when 50% of projects started were not delivered and more than 20% left found no place in the market, for lack of integrating business analysis, or between the team, for lack of integrate competencies
When the strategic initiative arrives, that layer that visualizes the future and its model is included. The layer that is able to facilitate authentic cross teams. Teams that work the Transformation Programs with hope, hope and above all with shared spaces in their hearts. Programs that make a mark and give continuity, not just Projects.
In this collaborative integration it is the knowledge of what the other does that helps a Team to grow. This holistic knowledge of organizational impact, viability and value contribution can only be implemented with rigor and vision.
